Bottom Line
招新和留存不是选择题。真正压低留存的是「招新速度超过接人能力」,不是招新本身;停招更不是答案——一个排不齐角色的俱乐部,本身就是最大的留存杀手。
为什么这件事值得看
District 盯新会员数,干事全力拉新,结果新会员来了又走、例会角色总填不满。很多人以为要二选一:要么继续拉,要么先稳住。看完这页,你能直接回答两件事:还要不要努力招新?不想压留存该做什么?
前提先拆:招新真的会压留存吗
官方口径是「两者都要做」,把流失归因于俱乐部没兑现期待,不是招新本身:

- Many clubs put their focus mainly on recruiting new members; but for true quality, it's critical to keep the existing ones.(Keep 'Em Coming Back)
注意:官方没有任何「招新过多会稀释体验」的因果原话。社区真实案例给出了更精确的机制——压留存的是「招新快过接人能力」:
- 一个俱乐部一年从 10-12 人翻倍到 22 人,瓶颈变成our problems are not that of getting enough members, but in getting enough mentors(r/Toastmasters)。
- 另一个俱乐部把资源全押在招新上,老会员半年没进展就退费:Then it was all about getting more new members... I lasted 6 months(r/Toastmasters)。
正确的因果链:
招新速度 > 接人能力(mentor + orientation + 角色消化量)→ 新人没人带、不被接住 → 前几个月流失 → 留存率下降
不是「招新多 → 留存低」,而是「招新快过接人系统 → 新人留不住 → 留存低」。招新慢、接人系统强的俱乐部,留存反而被喂上去——人够了例会才活跃。

配导师(Assignment of mentor)/ 评估学习需求 / 分配会议角色 / 正式入会仪式
